Leading the 90 Day Check In

The 90-day check-in is the moment a new volunteer either settles in or quietly drifts. It is a short conversation, not an evaluation. Put it on your calendar the day someone starts.

Set it up

  • Time: 15 minutes, before or after service, or a quick call midweek.

  • Place: somewhere they can talk honestly, not in the middle of setup.

  • Posture: curious, not grading. You are listening for fit and for what they need.

The four questions

  1. What has surprised you about serving here?

  2. Where do you feel most useful?

  3. What still feels unclear?

  4. Is this the right team for you, or should we explore another one?

If the answer to the last one is no, celebrate the honesty. Moving someone to the right team is a win, not a failure.

Add these if there is time

  • Which of the Core Four comes naturally to you? Which one is stretching you?

  • Is the schedule working for your life right now?

  • Is there anything you need from me that you are not getting?

After the conversation

  • Write two lines in their CCB profile notes: what they said, and any next step.

  • Follow through on whatever you promised within one week.

  • If they want to transfer, point them to the Serve Teams Update Form and make a warm handoff to the new team leader.
